How Stellantis Turned Compliance into an Experience 45k+ Employees Choose to Join
The Challenge / Problem
Stellantis needed to connect tens of thousands of employees with essential compliance topics—such as ethics, integrity, and anti-corruption—across a global workforce spanning diverse nations, languages, and work cultures.
While compliance content was critical to the organization, conventional corporate e-learning suffered from a known structural limitation: it delivered information, but struggled to build lasting retention or influence real-world behavior. When it comes to corporate culture, merely clicking through a slide deck does not ensure principles will be remembered or applied in high-pressure daily work.
The imperative was designing an experience capable of maintaining the gravity of corporate ethics while inspiring genuine, voluntary participation. Stellantis required a scalable, intuitive solution strong enough to reinforce compliance culture across distinct global regions.
User / Market Context
Garagem Stellantis was designed for a multinational industrial workforce characterized by diverse cultural backgrounds, varying language proficiencies, and differing degrees of familiarity with compliance frameworks.
In practice, this audience needed to see how abstract principles of integrity and responsibility manifest in real workplace situations. Compliance could not remain a distant corporate directive; it had to be translated into an accessible, practical journey that resonated with their daily lives.
Consequently, the project balanced clarity, playfulness, and corporate responsibility. The experience had to be approachable enough to engage thousands of employees, yet sufficiently rigorous to treat sensitive compliance topics with appropriate depth.
The Idea / Strategy
Our strategy utilized behavioral gamification as the bridge connecting compliance standards to real-world habits.
Before designing mechanics, the guiding question was: how can we inspire employees to engage with compliance actively? The solution lay in game design fundamentals that incentivize progression, autonomy, mastery, social connection, and reward.
Garagem Stellantis translated compliance training into a rich automotive world featuring customizable avatars, scenario questions, special team missions, mileage points, leaderboards, cars, workshop accessories, and an active social feed. Every correct answer drives progression. Accumulated miles serve as in-game currency to acquire cars and personalize virtual garages. Dynamic rankings foster healthy competition and, in designated campaigns, yield real-world prizes.
This strategy reimagined the employee relationship with compliance. Rather than an annual bureaucratic hurdle, training became an interactive journey featuring visible milestones, continuous growth, and peer recognition.

The Experience Loop
Barriers and Complexities
The primary complexity lay in striking the appropriate tone. The experience needed to be enjoyable without trivializing ethics, conduct, and regulatory compliance. Language had to remain accessible and gameplay engaging without diluting the importance of the material.
The second challenge was global scale. Garagem originally launched in late 2022 across Latin America (Brazil and Argentina) before expanding into Middle East & Africa (MEA) and India & Asia-Pacific (IAP). This demanded an experience that functioned across multiple cultures, maintaining global coherence while facilitating localized adaptations.
The third challenge centered on sustained engagement. For the platform to succeed, it could not rely on standard quiz questions alone. We needed continuous progression hooks: unlocking new vehicles, climbing division leaderboards, following peer achievements, and competing for rewards.
The resulting architecture combined learning, progression, and community to sustain voluntary participation at global scale.
The Solution
Garagem Stellantis is an enterprise compliance gaming platform where employees complete interactive ethical dilemmas, tackle special challenges, and accumulate mileage points based on accuracy and speed.
Miles function as internal currency to acquire authentic car models and workshop upgrades, customizing individual garages. Avatars and automotive storytelling reinforce corporate identity, connecting the experience directly to Stellantis's manufacturing heritage.
The platform features regional leaderboards that spark healthy team competition. Top performers earn corporate recognition and, during special campaigns, real prizes. A social feed allows employees to view colleagues' garages and celebrate achievements, building a sense of community across international facilities.
In practice, Garagem harmonizes four core dimensions:
Learning: Scenario dilemmas translate dense compliance policies into digestible, practical interactions.
Progression: Mileage, vehicle collections, and customization make personal growth tangible.
Recognition: Leaderboards and rewards honor employees who champion corporate integrity.
Community: The interactive feed provides peer visibility, strengthening collective culture.
Through this approach, Stellantis transformed mandatory training into an active, measurable discipline aligned with corporate values.
Technical Architecture
Garagem Stellantis was developed in Bubble, structured as an enterprise no-code application optimized for rapid prototyping, agile deployment, and continuous gameplay updates.
The backend organizes business logic across roughly 30 relational data tables spanning user profiles, question banks, response histories, scoring metrics, mileage ledgers, rankings, and item catalogs. This infrastructure tracks player journeys, computes performance in real time, and sustains game mechanics.
The solution connects directly with HandsOn, Stellantis's internal corporate intranet, synchronizing user authentication and HR data feeds required for global operations.
Having run continuously since 2022 and expanded across multiple global regions, early architectural decisions encountered scaling and technical maintenance challenges as concurrency multiplied.
These architectural points were directly addressed in the next-generation release, launched across South America in July 2026 with a rebuilt foundation supporting new gameplay modes, enhanced administrative controls, and higher performance.

User Experience — UX
The user experience of Garagem was crafted so employees instantly understand the mechanics and feel eager to return voluntarily.
Upon launching the game, users enter an immersive workshop setting complete with mechanics, cars, customization parts, and visuals inspired by automotive passion. This aesthetic builds immediate brand connection and creates an inviting atmosphere.
The user flow is clear: answer compliance scenarios, earn mileage points, track rank on the leaderboard, and customize your garage. Special team missions introduce variety, while the community feed showcases colleagues' milestone achievements.
UX design focused on eradicating friction. The game had to be instantly accessible on mobile and web, straightforward to navigate, and captivating enough to maintain voluntary engagement at enterprise scale. Success rested not simply on quiz questions, but on feelings of progress, mastery, and peer connection.
Results and Learnings
Part A: Results
Garagem Stellantis achieved extraordinary scale, voluntary engagement, and global institutional recognition.
Key milestone achievements:
More than 29,000 active participants in primary campaigns (exceeding 45,000 total reached);
Over 4 million completed compliance questions;
93% average accuracy rate across completed modules;
Successful international expansion across MEA and IAP regions;
Recognized by the Leaders League Compliance Awards 2024 in the automotive category.
Beyond engagement metrics, the platform unlocked a strategic capability for compliance leaders: real-time, large-scale behavioral data. Stellantis gained an empirical instrument to assess comprehension gaps, monitor cultural adoption, and strengthen governance dynamically.
Combining educational storytelling, game design, incentives, and social connection transformed compliance into an engaging habit embedded across daily operations.
Part B: Learnings / Conclusion
The primary revelation of this initiative was that how content is delivered profoundly shapes how it is internalized.
In Garagem, gamification was never superficial decoration. It created contextual relevance, motivation, and continuity for adult learning. Questions taught, mileage incentivized persistence, customization rewarded achievement, leaderboards acknowledged mastery, and social feeds united colleagues in a shared culture.
The project also underscored the viability of Brazilian digital innovation deployed at global enterprise scale. Initiated in South America, Garagem expanded across international continents as a benchmark for modern corporate compliance.
Far beyond digitizing a mandatory slideshow, Garagem pioneered a modern, inspiring way to align employees with the ethical core of their organization.
